The answer is unsettling for incumbents.
Unilever's $50 Billion Invisibility Problem
Unilever owns $50 billion in revenue. Vaseline appears in 8% of skincare queries. Lipton in 12% of tea searches. Hellmann's in 8%. Suavitel in 0%.
Dove appears in 68%.
Both are Unilever. Same parent. Same resources. Different positioning.
Dove markets as clinical — dermatology-focused, sensitive-skin positioning. Vaseline markets as heritage cosmetic. Language models trained on clinical literature cite Dove. They ignore Vaseline.
This is not a Unilever capability problem. This is a Unilever strategy problem.
The New Discovery Rules
Clinical positioning beats scale. Neutrogena (85%), CeraVe (80%), La Roche-Posay (78%) dominate skincare through dermatology credentials. Aveeno (J&J owned, massive scale) appears in 45% of recommendations. Medical authority > market dominance.
Portfolio breadth creates moat. L'Oréal owns Maybelline (80%, mass), L'Oréal (75%, mid), Urban Decay (70%, prestige). Three brands, three tiers, same visibility. Competitors choosing one tier cede the others.
Community infrastructure beats heritage. Celsius (75%) outranks Gatorade (60%) in fitness queries. Not product superiority — Reddit sponsorships, YouTube creator deals, Amazon reviews. Gatorade was built for retail shelf space. Celsius was built for AI discovery.
Amazon reviews are discovery infrastructure. Food brands citing Amazon appear 38% more frequently in recommendations. Not because Amazon is marketing. Because review volume, ratings, and Q&A responses train LLMs.
What No Longer Works
Retail shelf space. TV reach. Brand heritage. Market dominance. Consumer loyalty. All invisible inside ChatGPT.
For 30+ years, CPG success meant owning retail real estate. That's a distribution problem. Inside AI search, distribution is irrelevant. Discovery mechanism is everything.
