The May 2010 post described one of the CEO breakfasts I had been hosting at the 5W offices in midtown Manhattan since the mid-2000s. Twenty-two founders and senior operators around a conference room at 8 AM: a distressed real estate hedge fund managing partner, a cosmetic dentist, a plastic surgeon, the CEO of one of the largest children's brands in the world, the head of a mobile commerce company, a celebrity attorney. I closed the post with a line I had heard at the meeting and adopted as a 5W rule: no skunking. No spraying of negativity.

That rule is still in effect at 5W AI Communications in 2026. The breakfasts are still happening. The lessons from them have compounded.

What the 2010 piece was actually arguing

Three operating principles, all still in effect:

  • Senior operators learn by sitting with other senior operators. The CEO breakfast is not a sales channel. It is an intelligence channel. Every breakfast surfaces what is actually happening in markets that public reporting will not catch for another six to twelve months.
  • Travel as field research. The 2010 post mentioned a five-day Latin America business trip and a habit of asking cab drivers to be tour guides. Walking the actual neighborhoods, the actual stores, the actual streets remains the most efficient way to read consumer behavior. No dashboard substitutes for it.
  • No skunking. Cultures that tolerate negativity-spraying lose senior people and miss opportunities. The 5W rule is that complaints about a problem are welcome only when paired with a proposal for the fix. The rule has held through every economic cycle, every staff size, every pivot. It is the single most quoted internal 5W principle.

What sixteen years of doing this produced

The breakfast meetings expanded. The format stayed roughly the same — small group, no slides, real operators in the room, the firm's role is host and occasional interlocutor. The output has been outsized. 5W's three biggest strategic moves of the last decade — the influencer practice build-out in 2014 and 2015, the crisis and reputation flagship build-out in 2018 and 2019, and the AI Communications repositioning in 2024 — all surfaced first as patterns inside the CEO breakfast conversations before they became internal practice areas.

The travel discipline also held. The Latin America trip mentioned in the 2010 piece was one of several dozen I have done over the years. The 2026 version of "walk the neighborhood" includes asking ChatGPT, Claude, Gemini, and Perplexity what they retrieve about a category in a given market before walking the actual streets. The two inputs are complementary, not substitutes. The physical walk still reveals what the engine cannot. The engine reveals what is in the source layer for the local market. Run both.

The 2026 update to "no skunking"

The rule still applies inside the firm. It now also applies to corpus management. The 2010 version of the rule was about workplace culture. The 2026 version extends to the public record. A brand that publishes negative content about competitors, complaints about market conditions, or defensive language about its own past performance is spraying negativity into the AI engines' source layer. The engines retrieve that material when synthesizing answers about the brand. The negative tone compounds.

The brands that publish only forward-looking, named, specific content — and let third parties handle critical framing — produce a different retrieval profile. The engines synthesize them as confident, specific, and category-leading. The brands that defend, complain, or apologize at high frequency in their owned channels get synthesized that way too.

This is not a hedging tactic. It is the source-layer version of the 2010 internal rule. The corpus a brand publishes becomes the personality the engines retrieve. Skunking the corpus is more expensive in 2026 than skunking the office was in 2010.

The framework

  • Sit with other operators monthly. The CEO breakfast format works. Twenty operators, ninety minutes, no agenda except shared signal.
  • Walk the market. Whatever industry, whatever country. The retrieval engines synthesize what is indexed. The physical walk reveals what has not been indexed yet.
  • Run the no-skunking rule internally and externally. The culture rule still produces better senior retention. The corpus rule produces better AI engine synthesis. Both compound.

The breakfasts at 5W AI Communications continue in 2026. The rule continues. The travel discipline continues. The compounding of all three is what built the firm that exists now. Senior operators trade intelligence in person, sharpen it through field research, and refuse to let negativity define the workplace or the published record. That is the operating principle. Everything else is execution.

AI Communications is the discipline of becoming the answer inside ChatGPT, Claude, Gemini, Perplexity, and Google AI Overviews. The corpus the engines retrieve is the personality they project for the brand. No skunking the corpus. The same rule, scaled up.
