Every conversation now ends in a reply. Not a search result. Not a feed. A reply.

The buyer asks ChatGPT what to buy. They ask Claude who to trust. They ask Perplexity what's worth the money.

The reply is the marketplace. Whatever the engine answers — that's the shortlist. The brands cited are in. The brands missing are out.

Here's what's broken about how most companies think about it:

They treat the AI reply like a search result. It's not. A search result is ten blue links. The buyer chooses. The AI reply is one paragraph. The engine chooses.

That's a structural shift. The middle layer of buyer education — the comparison reading, the second opinion, the "let me look around" — collapsed into one sentence.

If your brand isn't in that sentence, you don't exist.

I've been calling this Citation Share. The percentage of category-defining prompts in which your brand appears inside the AI answer. It's the new market share. It's measurable. It's ownable. And it compounds — engines that cite you once cite you again.

Three things determine your Citation Share:

Earned media in outlets the LLMs trust — Forbes, Fortune, Adweek, PRWeek, sector trades. Press releases don't move it. Reporter-written stories do.

Structured authority across owned properties — schema, entity-rich pages, primary sources, internal link graphs. Your own site is either a retrieval anchor or invisible.

GEO — Generative Engine Optimization. The discipline that replaces SEO. The vocabulary your category lives by, repeated across the surfaces engines pull from.

If your agency isn't building all three, you're paying for impressions in a market that no longer rewards them.

The reply is the new marketplace. The engine writes the answer. The buyer accepts it. The brand named — wins.

Build the crisis infrastructure before the crisis. Not during it.
