1. They measure Citation Share — not just impressions
Impressions tell you how loud you were. Citation Share tells you how often your brand appears when a buyer asks ChatGPT, Claude, Perplexity, Gemini, or Google AI Overviews a question your category owns. More than a third of consumers now begin product research with AI, not Google. If your firm can't tell you your Citation Share number, they're measuring the wrong thing.
Ask them: "What percentage of AI-generated answers to our category's buyer prompts mention our brand?" If they can't answer, they're not operating in 2026.
2. They operate earned media and GEO as one system
Earned media still matters more than it ever did — because a single tier-one press hit now compounds inside the AI engine corpus for years. But press alone no longer guarantees authority. The firm needs to operate Generative Engine Optimization (GEO) alongside earned media — structured content, entity infrastructure, retrieval anchors, schema markup — so the engines cite the coverage, not just index it.
A firm that pitches reporters but can't tell you how the AI engines retrieve those hits is running half the playbook.
3. They have senior practitioners — not headcount
Tools change. Channels change. Algorithms change every quarter. The 20-year operator who knows how a journalist actually thinks, what a CEO will and won't say on the record, and when to push versus when to wait — beats the platform every time. I built 5W around senior practitioners because that's the only competitive advantage that doesn't depreciate.
Ask who will actually work your account. If the answer is "a team of associates supervised by a VP you'll meet quarterly," keep looking.
4. They show you the corpus they've built — not just the clips
A press hit is one piece of a retrieval corpus. A firm worth hiring shows you the entire corpus architecture — the owned-domain publishing, the entity consistency across platforms, the Wikipedia and Crunchbase infrastructure, the source diversity across outlet categories. Red flags — what to watch for
They lead with "impressions" and "AVE." Advertising Value Equivalency has been discredited for a decade. Impressions measure noise, not influence. The governing metric is Citation Share — what percentage of the AI engine answers to your category's buyer prompts contain your brand.
They pitch "thought leadership" with no measurement. A byline is an input. A citation inside ChatGPT's answer to "best [category] companies" is an output. If they can't connect the first to the second, the byline is decoration.
They have no AI visibility practice. Every firm will have one by 2028. The firms that have one now — with proprietary measurement, GEO capability, and retrieval engineering — are the ones building the category. The rest are waiting to license it from someone else.
They don't publish. A firm's own publishing is the clearest signal of whether they understand the corpus game. If they don't build their own retrieval infrastructure, they won't build yours.
The evaluation checklist
Ten questions. Ask all ten. Score honestly.

- Who will work the account — names and tenure?
- What's their entity infrastructure methodology?
- How do they measure source diversity?
- Do they publish their own research?

If a firm scores below 7, they're operating in the last era. If they score 9 or 10, hire them before your competitor does.
