The Strategic Choice Made Decades Ago

For 30 years, Vaseline was right. Shelf space won. Heritage won. Scale won. The market rewarded you for showing up in drugstores, showing up on TV, showing up in family medicine cabinets for generations.

Inside generative AI, those advantages don't exist.

Shelf space doesn't factor into language models. TV spend registers nowhere. Heritage is invisible. What registers: clinical authority, community credibility, review infrastructure, creator partnerships, and discovery mechanisms built for the web.

The New Rules of CPG Discovery

Rule 1: Positioning now matters more than product. Dermatology brands appear 15–40 percentage points more frequently than beauty brands selling the same product category. It's not the moisturizer. It's how the moisturizer is framed.

Rule 2: Amazon reviews are infrastructure, not marketing. Brands with 40,000+ verified reviews (high star rating, Q&A answered within 24 hours, customer photos) appear in AI recommendations consistently. Brands with 200 reviews do not. This isn't an advertising play. This is a business model choice: DTC builds reviews by design. Retail does not.

Rule 3: Reddit and YouTube aren't channels—they're discovery systems. Celsius doesn't outrank Gatorade because of product superiority. It outranks Gatorade because it built Reddit sponsorships, YouTube creator partnerships, and Amazon review volume before other brands realized these were discovery mechanisms, not marketing channels.

Rule 4: Portfolio breadth is a moat. L'Oréal is the only competitor owning mass-market (Maybelline 80%), mid-tier (L'Oréal 75%), and prestige (Urban Decay 70%) makeup simultaneously. That breadth means visibility across every consumer price point and search intent. Competitors choosing one tier over another cede visibility in the tiers they abandoned.

Rule 5: Perplexity is an industry intelligence engine, not a consumer recommendation engine. When you ask Perplexity "best mascara," it responds with industry consolidation data: "Estée Lauder owns MAC, L'Oréal owns Maybelline." Consumers looking for a mascara don't get brand names. They get corporate structures. This is structural engine behavior. Brands need different positioning for B2B audiences using Perplexity (investors, analysts, strategists) vs. consumers using ChatGPT.

For market leaders (L'Oréal, P&G): Your moat now lives in portfolio breadth and continuous clinical credential maintenance. L'Oréal owns every price tier. You can't copy that overnight. But you can lose it by abandoning any tier. Maintain your dermatology positioning. One slip, and 15–40 points of visibility evaporates.

For DTC brands (Celsius, RXBAR): You have one advantage: You were born after AI training data existed. You built Reddit and YouTube infrastructure by design, not by luck. Scale that. Build Amazon reviews relentlessly. Celsius doesn't need to outspend Gatorade—it needs to stay closer to the communities and review systems that AI engines now cite.

For emerging brands: Health & Wellness is your entry point. No brand exceeds 70% appearance rate. Lowest barriers to entry. Pick one discovery mechanism (Amazon, Reddit, YouTube, or clinical positioning), dominate it, expand into the others. The category is still being decided.

The Larger Story

For 30 years, the question was: "How do we get on the shelf, get on TV, get into consumer minds?"
